A growing direct-to-consumer e-commerce brand specializing in activewear was losing sales every week to inventory errors it could not see until customers complained. The company sold through three channels -- its Shopify storefront, Amazon Marketplace, and a growing wholesale business -- but managed inventory through a patchwork of spreadsheets, manual stock counts, and channel-specific dashboards that never agreed with each other. Oversells, phantom stock, and fulfillment delays had become a weekly occurrence.

The eighteen-person team operated out of a single warehouse managing over 800 SKUs across sizes, colors, and styles. With four years of rapid growth behind them and a product line expanding every season, the inventory chaos was no longer a nuisance -- it was a direct threat to the brand's reputation and its ability to scale. The Challenge

The brand had scaled faster than its operational infrastructure could support. What began as a Shopify-only business with fifty SKUs had grown into a multi-channel operation with over 800 SKUs, and the inventory management approach had never evolved beyond the startup-era combination of Shopify's built-in tracker and a shared Google Sheet the warehouse manager updated manually each morning.

First, inventory counts diverged across channels within hours of any stock update. When the warehouse received a new shipment and updated quantities in Shopify, the Amazon listing still reflected the previous count until someone manually adjusted it -- often hours later. During that gap, both channels accepted orders against the same units. The brand averaged four to six oversell incidents per week, each requiring a customer apology email, a refund, and frequently a lost customer.

Second, the wholesale channel operated entirely outside the digital inventory system. When a wholesale order shipped, the warehouse manager subtracted those units from the Google Sheet and then updated Shopify and Amazon individually. If a wholesale order shipped on a Friday afternoon, the online channels often ran through the weekend selling inventory that had already left the building. Monday mornings began with a triage session to identify which online orders could actually be fulfilled.

Third, phantom stock plagued the warehouse. The gap between system counts and physical shelf quantities widened over time as small discrepancies from returns, damages, and miscounts accumulated. The team conducted a full physical inventory count every month -- a two-day process that required pausing fulfillment. Even after reconciliation, counts began drifting again within days because the root cause was the lack of real-time tracking at the point of movement.

Fourth, the brand had no demand-level visibility to allocate inventory intelligently across channels. During high-demand periods, the fastest channel (usually the Shopify storefront during a marketing push) would drain stock before the Amazon listing could capture its share of demand. The team had no mechanism to reserve inventory by channel or adjust allocation based on sell-through velocity.

JSG designed and deployed a real-time multi-channel inventory synchronization platform that established a single source of truth for stock levels and connected every sales channel and warehouse operation to that central record.

Key Components

Central Inventory Hub A unified inventory database served as the single authoritative source for all stock quantities. Every channel -- Shopify, Amazon, wholesale -- read from and wrote to this central hub. No channel maintained its own independent count. When a unit sold, was returned, or was damaged, the central hub updated first and all channels reflected the change within thirty seconds.

Multi-Channel Sync Orchestration N8N workflows orchestrated bidirectional inventory synchronization across all channels. Shopify webhooks, Amazon SP-API callbacks, and wholesale order submissions all triggered immediate inventory adjustments in the central hub, which then propagated updates to every other connected channel. The orchestration layer handled conflict resolution when near-simultaneous orders across channels competed for the same last units, using a first-confirmed-first-allocated protocol.

Channel Connectors Zapier provided pre-built connectors for Shopify and Amazon that handled the API-specific formatting, rate limiting, and error retry logic required by each platform. These connectors translated between each channel's native inventory format and the central hub's standardized schema, ensuring consistency regardless of how each platform represented stock.

AI-Powered Demand Allocation Azure OpenAI analyzed historical sales velocity by channel, time of day, day of week, and promotional calendar to generate dynamic inventory allocation recommendations. During a Shopify flash sale, the system automatically reserved a minimum allocation for Amazon to prevent total stockout on that channel. Allocation ratios adjusted in real time based on actual sell-through rates.

Warehouse Mobile Stock Management A Power Apps mobile application gave warehouse staff the ability to scan barcodes, confirm receipts, process returns, and flag damages directly from handheld devices. Every physical stock movement was recorded at the moment it happened, eliminating the drift between system counts and shelf reality. The app replaced the morning spreadsheet update with continuous real-time accuracy.

Inventory Health Dashboard A monitoring dashboard displayed real-time stock levels by SKU and channel, flagged low-stock alerts, tracked sync latency, and surfaced discrepancies between expected and actual counts. The operations manager received automated daily digests summarizing stock movements, oversell incidents (now tracked to zero), and allocation efficiency.
