E-Commerce Platform Migration That Gave an Omnichannel Retailer the Fast, Modern Storefront Its Customers Expected

The retailer launched its new storefront with zero downtime and no loss of SEO authority, immediately seeing the performance and conversion improvements that the modern stack delivered. What had been a declining online channel burdened by a six-second mobile load time and a seven-step checkout became a sub-one-second, mobile-first experience where customers could complete a purchase in under sixty seconds. The AI-powered recommendation engine and natural language search brought the personalized in-store experience online, reversing the multi-year trend of digital revenue share erosion.

This is an illustrative concept we use to spark conversations with clients. It reflects the kind of thinking and approach we bring to engagements in retail & e-commerce — not a specific past project or guaranteed outcome.
Overview

An established omnichannel jewelry retailer with four brick-and-mortar stores and a twenty-year track record had built its online presence on a Magento 1.x installation that had not received a major update in over five years. The site loaded in three seconds on desktop and nearly six seconds on mobile, product pages were cluttered with outdated design patterns, and the checkout flow required seven steps to complete. Online revenue had plateaued despite increasing digital marketing spend, and the mobile bounce rate had climbed to 68% as customers abandoned the sluggish experience.

The thirty-five-person company generated roughly forty percent of its total revenue online, but that share had been declining as competitor sites offered faster, cleaner experiences. The legacy Magento platform had become a maintenance burden -- every minor update risked breaking customizations, the hosting costs were disproportionate to performance, and the in-house team spent more time patching the existing site than improving the customer experience.

JSG was engaged to execute a full e-commerce platform migration to a modern technology stack, delivering a mobile-first storefront with integrated checkout, real-time inventory sync with the four physical stores, and an AI-powered product recommendation engine that matched the personalized in-store experience the brand was known for.

The Challenge

The retailer's Magento site had served the business adequately when it was launched seven years prior, but the platform had aged into a liability. The original implementation included extensive custom code to handle the jewelry industry's specific requirements -- configurable products with multiple metal types, stone options, and ring sizes -- and those customizations had become increasingly fragile with each Magento patch.

First, site performance was driving customers away. Google PageSpeed Insights scored the homepage at 22 out of 100 on mobile. Product images -- critical for jewelry -- loaded slowly, and the image zoom functionality relied on a Flash-based plugin that no longer worked on most browsers. The site's three-second desktop load time and six-second mobile load time placed it well outside the two-second threshold that modern shoppers expected. Google Analytics showed that 42% of mobile visitors left before a single product page loaded.

Second, the checkout experience was a conversion killer. The seven-step checkout flow required account creation before purchase, presented shipping and billing as separate full-page forms, and did not support Apple Pay, Google Pay, or any express checkout method. Cart abandonment sat at 78%, well above the industry average of 65%. The team had attempted to implement a one-page checkout plugin, but it conflicted with the custom product configuration code and was abandoned after two weeks of failed testing.

Third, inventory synchronization between the online store and four physical locations was manual and error-prone. Staff at the flagship store updated Magento stock levels twice daily via a spreadsheet import, but the other three locations only synced weekly. Customers regularly placed online orders for items that had been sold in-store days earlier, triggering cancellation emails that damaged trust. The "buy online, pick up in store" feature the marketing team wanted to offer was impossible without real-time inventory accuracy.

Fourth, the platform offered no product discovery intelligence. Every visitor saw the same static product grid regardless of browsing history, purchase history, or style preference. For a jewelry retailer where purchase decisions are highly personal and aesthetic-driven, this one-size-fits-all presentation wasted the brand's strongest asset -- its curated, stylistically diverse catalog.

The retailer needed:

  • A modern e-commerce platform with sub-two-second load times on mobile
  • A streamlined checkout flow with express payment options
  • Real-time inventory integration across all 4 stores and the online channel
  • An AI-powered recommendation engine that personalized product discovery
  • A migration path that preserved SEO authority, customer accounts, and order history
  • A design that showcased product imagery as the primary selling tool
Our Solution

JSG designed and executed a full platform migration that replaced the legacy Magento installation with a modern, headless commerce architecture built for speed, mobile-first experience, and intelligent product discovery.

Key Components

Next.js Headless Storefront The new storefront was built on Next.js with server-side rendering and static generation for product pages, delivering sub-one-second load times on both desktop and mobile. The headless architecture decoupled the front-end presentation from the commerce engine, allowing the design team to create immersive product detail pages with high-resolution zoomable imagery, 360-degree product views, and contextual styling suggestions without being constrained by the commerce platform's template system.

AI-Powered Product Recommendations Azure OpenAI powered a product recommendation engine that personalized the shopping experience based on browsing behavior, purchase history, style affinity modeling, and price range patterns. A customer who browsed gold pendant necklaces saw complementary gold earrings and bracelets, not a random assortment of silver rings. The engine also powered a "Complete the Look" feature on product detail pages and personalized homepage merchandising for returning visitors.

Streamlined Checkout The seven-step checkout was replaced with a two-step flow: shipping details and payment. Express checkout options (Apple Pay, Google Pay, Shop Pay) allowed returning customers to complete purchases in under sixty seconds. Guest checkout was enabled by default, with account creation offered as an optional post-purchase step. The checkout also integrated real-time shipping rate calculation and estimated delivery dates.

Real-Time Inventory & Fulfillment Integration N8N orchestrated real-time inventory synchronization between the commerce platform and all four store locations. When a customer browsed a product, they saw accurate stock availability by location, enabling the "buy online, pick up in store" feature the team had long wanted. Order routing logic directed each order to the optimal fulfillment location based on stock availability and customer proximity.

SEO & Data Migration Zapier connectors facilitated the migration of 14,000 customer accounts, 32,000 historical orders, and 2,400 product records from Magento to the new platform. JSG implemented comprehensive URL redirect mapping to preserve the site's search engine authority -- 1,200 indexed URLs were mapped to their new equivalents, and a monitoring system tracked 404 errors post-launch to catch any missed redirects.

Search Optimization Azure OpenAI enhanced the site's internal search with natural language understanding. Customers could search "gold necklace under 500" or "anniversary gift for her" and receive relevant, ranked results rather than the keyword-matching limitations of the previous platform. Search-to-purchase conversion rate was tracked as a primary KPI.
