Legacy ERP Modernization That Replaced a 20-Year-Old System Without Halting a Single Production Run

The company completed what two previous attempts had failed to achieve — a full ERP replacement with zero downtime, zero data loss, and full staff adoption within weeks. By taking a phased, parallel-run approach built on a modular TMX platform, every functional area was migrated, validated, and stabilized independently, and no rollback was ever needed. The modern system gave the company capabilities their legacy platform could never provide — real-time inventory visibility, mobile warehouse operations, and a scalable foundation that would not require another costly replacement within a decade.

Overview

An industrial distributor operating on a 20-year-old ERP system received notice that the vendor would end all support, including security patches, within 12 months. The system managed everything — inventory for 8,000+ SKUs, order processing, billing, purchasing, and warehouse operations. Every employee in the company touched it daily. A failed migration would halt the business. A delayed migration would leave them running on unsupported, unpatched software. JSG was brought in to execute a zero-downtime transition to a modern, modular platform.

The Challenge

The company had been running the same ERP system since 2004. It was a client-server application installed on an aging on-premise server running Windows Server 2008 R2 — an operating system that had itself been out of extended support since January 2020. The ERP vendor, a small regional software firm, had been acquired twice and was now discontinuing the product entirely. No patches, no bug fixes, no phone support after the cutoff date.

The system was deeply embedded in daily operations. Order entry clerks processed an average of 180 orders per day through it. The warehouse team used it for pick tickets, receiving, and cycle counts. Accounting relied on it for invoicing, accounts receivable, and basic financial reporting. Purchasing used it to generate POs and track vendor deliveries. Every department had built workarounds, custom reports, and muscle memory around a system that had not been meaningfully updated in over a decade.

Two previous ERP migration attempts had failed. The first, five years earlier, was abandoned after three months when the selected cloud ERP could not handle the company's pricing complexity — they maintained over 14,000 customer-specific price agreements. The second attempt, two years later, stalled during data migration when the team discovered that 20 years of accumulated data included duplicate records, orphaned transactions, and inconsistent formatting that the new system rejected.

Those failures created deep organizational skepticism. The warehouse manager, a 17-year employee, was openly resistant. The order entry team feared that any new system would be slower than the one they had memorized. Leadership was caught between the risk of migrating and the risk of staying on a system that was about to become a security liability with no support.

The hard constraint was zero downtime. The company could not afford to shut down order processing, shipping, or billing for even a single day. They operated on thin margins in a competitive distribution market, and their customers expected same-day or next-day fulfillment. A multi-day system outage would drive customers to competitors, and some would never come back.

Our Solution

JSG designed a phased migration strategy that moved the company from their legacy ERP to a modern TMX-based modular platform one functional area at a time, with parallel-run validation at every stage and a zero-downtime cutover plan that kept operations running throughout.

Key Components

Modular Platform Architecture Rather than replacing the legacy ERP with another monolithic system, JSG built a modular platform on the TMX engine with discrete modules for inventory management, order processing, billing, purchasing, and warehouse operations. Each module could be deployed, tested, and stabilized independently before moving to the next.

Data Migration & Validation Engine Azure AI was used to cleanse, deduplicate, and validate 20 years of accumulated data before migration. The validation engine compared legacy records against business rules to identify and resolve the same data quality issues that had derailed the previous migration attempt. Over 23,000 duplicate or orphaned records were identified and reconciled, and all 14,000+ customer-specific price agreements were migrated and verified.

Parallel-Run Validation Each module ran in parallel with the legacy system for a minimum of two weeks before cutover. During parallel-run periods, transactions were processed in both systems and results were compared automatically. Discrepancies were investigated and resolved before the legacy module was retired. N8N orchestrated the parallel-run monitoring, flagging mismatches in real time.

Phased Cutover with Rollback Capability Modules were cut over one at a time on a published schedule — inventory first, then purchasing, then order processing, then billing. Each cutover included a documented rollback procedure that could restore the legacy module within 30 minutes if critical issues were discovered. No rollback was needed.

Warehouse Mobile Application A Power Apps mobile application replaced the legacy system's print-based pick ticket workflow. Warehouse staff used handheld devices for receiving, put-away, picking, and cycle counting — with barcode scanning and real-time inventory updates that were not possible on the legacy platform.

Staff Training & Adoption Program JSG conducted hands-on training in small groups organized by department and role. Training was delivered during the parallel-run phase so staff could practice on real transactions with the safety net of the legacy system still running. The training program was designed to be completed in two weeks per department.
